Maglock not releasing consistently (Standalone Aiphone keypad)

I'm trying to determine the cause on this one.

A customer has two RCI Maglocks wired in parallel.  A Bosch REX PIR is set to break power on exit (this works 100%).

The mag locks route back to an Aiphone keypad.  Behind the keypad is a cluster of wire that has:

1.  Primary 12vdc from unknown power supply. 

2.  12vdc from Primary connects to keypad power, REX Motion power, and Common of the keypads relay.

3.  Closed of the keypad relay out to the maglocks. 
4.  All grounds are tied together.

All of this is crammed inside a single gang jbox, there were some creative liberties taken with jumping connections  to extend the length (some necessary, some not) - all the unnecessary extensions have been removed.

When taken apart, all the individual components work 100%.  When connected, the keypad is only releasing the Maglock once every 2-3 valid attempts.

Short of running all new wire (as we don't know where it all runs to), any suggestions?

Sounds like the relay on the keypad is wonky - did they put in surge suppression on the magnet coils and across the relay contacts?

Is the relay switching the ground (negative) of the maglock, or the positive?

If it's cutting the ground power, it's possible the maglock is still picking up a ground voltage elsewhere hence the delayed release. You should be releasing the positive side of the power going to the maglock.

Relay is breaking the positive leg.   

When  testing the relay function of the keypad, it fires consistently for about 5 seconds (I didn't actually time it, but there's a noticible open and close)

I didn't see any diodes or MOV's for surge protection.

This setup was installed about 4-5 years ago by someone else and just started causing problems.

Possible that because of the lack of the mov or diode that something's fried within the relay, or the aiphone itself?

Figured I'd give an update.  I realized the locks they're using (RCI / Rutherfords) specifically state not to use diodes as they're built in.  Adding one can cause delays in the lock functions.

So, being that the lock releases fine on exit, and the keypad relay fires normally when nothings connected, I'm leaning towards it being something with the actual wiring.
